Your logistics network: organically grown – or strategically planned?

Locations, inventory tiers, transport lanes – and every single storage position within the warehouse: Much of this has evolved organically over time rather than being strategically planned. We use data-driven modeling to determine how your network and warehouses should be configured if you were designing them from scratch today – and we simulate every modification before it incurs any costs.

Analysis Areas

From the facility network to the individual storage location – simulated before you invest

Three levels, one toolkit: network, warehousing, and decision-making foundations. Every measure is modeled in W2MO and evaluated in terms of costs, service levels, and transit times – enabling you to make decisions based on data, not guesswork.

Network

Location & Network Structure

How many locations does your business need – and where? Greenfield analysis and the evaluation of your existing network reveal which sites drive value and which simply tie up fixed costs.

Network

Transport Network & Lanes

Direct delivery, hub concept, milk run, modal split, and frequencies: We design transport networks to maintain service levels while measurably reducing freight costs and CO₂ emissions.

Network

Centralization vs. Decentralization

Centralization reduces inventory and structural costs, while decentralization shortens delivery times. We quantify this trade-off SKU by SKU for your product range – rather than negotiating it in a boardroom.

Warehouse

Layout & Material Flow Planning

Zoning, picking principles, and material flow are modeled and optimized in 3D within W2MO – establishing the foundational framework required for automation and slotting to achieve maximum efficiency.

Warehouse

Slotting Optimization

Item access frequencies are constantly changing—static slotting results in increased travel times. W2MO optimizes slotting periodically or in real time using camera-based systems, ensuring fast-moving items are always placed where travel distances are shortest.

Warehouse

Simulation prior to implementation

No changes without proof: network configurations, layouts, and slotting strategies are simulated in advance. Throughput, travel times, and bottlenecks become visible before any capital is committed, significantly reducing the risk of costly misinvestments.

Decision

Inventory & Service Level Analysis

How much inventory needs to be held where to balance service levels and working capital? We calculate this down to the SKU level—including safety stocks, ABC/XYZ analysis, and centralization effects.

Decision

Scenario Modeling with W2MO

As a consulting partner of Logivations, we model your network in W2MO: scenarios are calculated in days instead of weeks – transparent, repeatable, and easily maintainable by your own team going forward.

Decision

Business Case & Roadmap

Investments, savings, transition costs, and risks consolidated into a decision memo featuring a realistic migration path—calculated rather than estimated, and fully defensible before the executive board and board of directors.

Methodology

From raw data to actionable decision-making frameworks

01
Waypoint · Data

Data Acquisition & Baseline Model

Shipment, inventory, and cost data are cleansed and mapped in the model as the current state – providing a single source of truth.

02
Waypoint · Scenarios

Scenario analysis

Location variants, inventory tiers, and transport concepts are modeled and evaluated, including sensitivities for growth and cost development.

03
Waypoint · Rating

Assessment & Recommendation

Comparison of costs, service levels, risks, and feasibility; clear recommendations backed by a solid business case rather than a slide deck.

04
Waypoint · Implementation

Migration Planning

Upon request, we oversee the implementation process: facility setup, relocations, and service provider transitions – until your target network is fully operational.

FAQ

Frequently Asked Questions About Network Modeling

What data do you require from us?

At the core: shipment data (who, what, destination, frequency), inventory, and cost data for 12 months. The data does not need to be flawless – data cleansing is part of the project.

How long does a network study take?

A focused study comprising a baseline model and three to five scenarios typically takes 6–10 weeks, depending on data availability and network complexity.

Is this worthwhile even without a planned new construction project?

Yes – often exceptionally so: The study reveals whether investments are worthwhile in the first place or if optimizing the existing network (routes, service providers, inventory distribution) unlocks the majority of the potential.

Why is a one-time warehouse slotting optimization not sufficient?

Because access patterns are constantly evolving: seasonal items, product range updates, and shifting demand turn yesterday's fast mover into tomorrow's slow mover. When slotting remains static, travel times increase month after month. That is why we rely on regular or live, camera-based re-slotting using W2MO—simulating in advance exactly how much travel time each reconfiguration saves.

Is the camera-based live digital twin compliant with data protection regulations?

Yes. The system evaluates objects, inventory, and material flows—not individuals: employees are automatically pixelated or anonymized by default, and no personal performance evaluation takes place. This allows the solution to be implemented in compliance with data protection regulations such as the GDPR; the early involvement of data protection officers and employee representatives is an integral part of our implementation process.

What is W2MO and why do you use it?

Logivations' W2MO is a leading platform for network and warehouse optimization. As a consultancy partner, we use it to model scenarios quickly, transparently, and repeatably – providing you with results that you can independently maintain and update going forward.
